The challenge

An engineering studio publishes its process — discovery, design, build with weekly demos, launch, ongoing support — and holds itself to it across several client projects at once. The information that matters changes completely between phases: a discovery task needs the client and the approval it waits on, a build task needs the branch and which demo it belongs to, a retainer ticket needs hours used against a contract. Tooling organised by department makes no sense here; the pipeline is the organizing idea.

How we set it up

  • Boards organised by delivery phase rather than department, mirroring the studio’s published engagement model.
  • Phase-specific custom fields: Figma file and approval status in design; repo/PR, environment and demo date in build; browser/device and go-live date at launch; retainer hours and contract in support.
  • Client name carried on every card so parallel projects stay legible on a shared board.
  • Weekly demo cadence supported by deadlines and quick comments, so feedback lands on the task the same sprint.

What it looks like now

  • One pipeline view across concurrent client projects, phase by phase.
  • Handover tasks — CI/CD, documentation — tracked rather than remembered.
  • Retainer work shows hours used against the contract, so clients see what a month bought.
  • New projects start from a known board shape instead of a blank tool.
